How to win a solar O&M client with a one-day pilot flight

Most solar O&M coordinators have been burned by drone inspection vendors. They paid for a flight, got back a folder of JPEGs and a PDF that was 80% drone-marketing photos, and had to hand the actual diagnostic work to their thermography contractor anyway. The flight saved them nothing.

If you walk into a solar O&M conversation with a different five-step workflow — and you can show it before the second cup of coffee — you don’t have to compete on price. You compete on what they actually buy: time to a walked anomaly.

The five steps that close the deal

Here’s the workflow you describe to the coordinator. Read it like you’d pitch it.

1. Plan the flight in a template, not a paper plan. You apply a solar thermal template — wide+IR dual capture, 60m AGL, 3 cm/px target, nadir gimbal, 80/70 overlap. Same template every site. You don’t re-engineer the mission for each customer; you tune the template once and reuse it across the customer’s whole portfolio. That’s how you stay consistent enough that anomaly trends from quarter to quarter actually mean something.

2. Push the wayline to your controller. DJI Pilot 2 pulls the wayline from the cloud; for everything else, you export a KMZ and side- load it. The pre-flight checklist surfaces the camera settings that KMZ can’t encode — the ones every pilot forgets at least once.

3. Fly, upload, walk away. When you land, photos sync to cloud storage and a GPU job picks up the dataset. A 500-photo site comes back in about 30 minutes with a visible ortho, a radiometric thermal mosaic, and a DSM. You don’t wait at your laptop. The processor pings you when it’s done.

4. Anomalies auto-detected, deliverable auto-packaged. Hot spots above the panel baseline cluster into an anomaly map — each detection geolocated, sized, and severity-scored. The system bundles the four pieces (RGB ortho, thermal overlay, anomaly map, site summary PDF) into a deliverable package linked to the right site in your portfolio.

5. The client opens the same portal link they bookmarked last quarter. Not a new email. Not a new sign-in. The link they bookmarked after your previous inspection now shows fresh data. Their thermography contractor sees the same dataset their O&M coordinator sees — no re-uploads, no “did you get the new files?” thread.

What the O&M coordinator actually cares about

Coordinators won’t say this on the first call, but here’s their real buying criteria, in order:

  1. Time from flight to walked anomaly. Every day a hot spot sits undetected is module degradation. They measure success in hours between flight and a tech standing at the panel.
  2. Trend continuity. Quarter-over-quarter anomaly counts only matter if the captures are comparable. Same template, same time of day, same GSD — you’re selling the trend, not the snapshot.
  3. Audit defensibility. Insurance reviews and PR review queues need the chain of custody intact. Operator, drone, RTK fix, timestamp — all attached to every photo.
  4. Their thermography contractor’s workflow. If your deliverable forces their contractor to re-georeference everything, they’re paying twice. The portal link the contractor opens is the same one the coordinator opens.

Notice price isn’t on this list. Coordinators absorb the cost of bad inspections silently — it shows up as panel-replacement budget overruns, not as a line item against your invoice. Sell to the trend and the workflow, not the per-flight rate.

Pricing leverage you didn’t know you had

Because the workflow takes the same number of pilot-hours regardless of customer size, you can price by deliverable package, not by flight hour. A 4-megawatt site and a 40-megawatt site both run on the same template; the only thing that scales is GPU minutes and storage. You charge per deliverable package + a per-MW factor. That moves you out of “drone for hire” and into “inspection product.”

Hourly pilots lose this fight every time.

What to bring to the second meeting

Pull up a previous inspection’s portal in the meeting. Show them: - The same template applied to four different sites - One site’s anomaly trend across three quarters - A deliverable from this morning’s flight that landed at 11:42 and finished processing at 12:09
